Total cost of ownership: many folks only compare unit price. Include all costs: inbound freight, duties, packaging, inspection/testing, inventory carrying, obsolescence risk, currency swings, transfer pricing, IT integration, training; run three scenarios (base, upside, downside) and assign probabilities. Metrics: OTIF, defect rate at source, ramp-up time, supplier lead-time reliability, cash conversion cycle, and cross-border cycle times.
