What challenges arise expanding a Canadian B2B SaaS to the UK and Australia?

I'm the CEO of a B2B software company based in Canada, and we're seriously exploring international expansion into the UK and Australian markets. While we have strong domestic traction, I'm aware our go-to-market strategy and legal compliance needs will be completely different. For founders who have navigated this transition, what were your biggest unforeseen challenges regarding localization, hiring remote teams, and managing different tax and data privacy regulations? How did you decide between a direct entry model versus partnering with a local distributor, and what key metrics did you track in the first year to gauge whether the expansion was sustainable?

Two-phase entry plan: tackle the UK first, then Australia. Start with a regulatory map: UK VAT registration if revenue crosses threshold; UK GDPR alignment and data transfer rules; Australia privacy act (APP) and data handling requirements. Build a 90‑day pilot to test the mechanics of expansion—direct sales in one market and possibly a single local distributor to gauge channel dynamics. Define success criteria up front (revenue, margin, support load) and then measure year‑one results against those targets. Track a focused set of metrics: market ARR, gross margin by market, CAC, time-to-first-sale, payback period, churn and expansion rate, and the cost of compliance.
