We moved from silos to domain driven cross functional teams. Each with a data product owner for the domain. The big hurdle was agreeing on shared goals and a common language for data contracts and clear service levels. Without that the mesh stalls. The non technical change that mattered most was appointing data stewards in each domain. These people bridge analytics, product, and engineering. They own data quality metadata standards and coordinate with the platform team. Without their cadence the data contracts drift and trust erodes
