How do you establish effective change request processes in agile environments?

We're transitioning to a more agile workflow but struggling with our change request processes. In our traditional waterfall approach, we had very formal change request procedures, but now clients expect things to be more flexible.
What change request processes have you found that balance agility with proper documentation? I'm worried about scope creep when we don't have clear requirement change procedures in place.
How do you handle client education strategies around why changes need to go through proper channels? Some of our stakeholders think "agile" means they can change their mind daily without consequences.
We struggled with this exact issue when we went agile. What worked for us was creating lightweight change request processes that integrate directly into our sprint planning. Instead of formal paperwork, we use a simple template in our project management tool that captures the what, why, and impact of the change.
The key was making the change request processes fast enough that teams don't resist using them. We aim for under 5 minutes to submit a change request. Then during sprint planning, we review all pending changes and decide which to include based on capacity and priority.
We use what we call change tokens" as part of our change request processes. Each sprint, the client gets a certain number of tokens they can use to request changes without going through full approval. Small changes cost 1 token, medium changes cost 2, etc.
This gives clients the flexibility they want while still maintaining some control. It also helps with client education strategies because they learn to prioritize what's really important. If they use all their tokens early in the sprint, they have to wait until the next one for more changes.
The biggest shift for us was changing how we think about requirement change procedures. Instead of seeing them as barriers, we frame them as protection for both sides. We explain to clients that proper change request processes ensure their changes don't break existing functionality and get properly tested.
We also make sure every change request includes a what we're not changing" section. This helps prevent scope creep by explicitly calling out what's staying the same. It sounds simple, but it's amazing how often clients assume a change includes related features that weren't actually requested.
