From paper logs to a basic fleet system for 15 service vans: ROI, buy-in, KPIs.

I've recently been promoted to oversee a small fleet of fifteen service vans for a local HVAC company, and I'm inheriting a system that's mostly paper logs and reactive repairs, which is costing us in downtime and fuel inefficiency. I need to implement a basic but effective fleet management system to track maintenance schedules, monitor fuel usage, and improve route planning. For other small business fleet managers, what software or processes provided the biggest return on investment when you first started? How did you get driver buy-in for using tracking or logging technology, and what key performance indicators should I focus on measuring from the outset to demonstrate improvement to ownership?

Great topic. For a small fleet like 15 vans, a tight, ROI-focused setup pays off fast. Start with three core components: maintenance management, telematics for GPS/idling/route data, and a simple fuel/fuel-card integration. On the maintenance side, a system like Fleetio (or a budget-friendly alternative) helps track service history, schedule preventive maintenance, and manage vendors. For telematics, choose a provider that covers GPS tracking, driver behavior, and basic route data—Samsara, Geotab, or Motive are common picks, but there are cheaper options if you pilot just 5–6 vehicles first. You can layer in route optimization later. The payoff comes from fewer breakdowns, better routing, and reduced idle time. Do a 90-day pilot with 2–3 vehicles to establish a baseline, then roll out fleet-wide if the ROI looks solid.
