I work for a small municipal transit authority, and we're conducting a preliminary feasibility study on transitioning part of our aging diesel fleet to electric buses. Our main concerns are the upfront capital costs versus long-term savings, the realistic range given our hilly routes and extreme winter temperatures, and the infrastructure needed for overnight charging at our depot. For other agencies or operators who have made the switch, what were the most significant unexpected challenges or costs you encountered, and how has the reliability and maintenance compared to traditional diesel?

Good topic. Start with a formal pilot (2–3 buses) and a full TCO model covering purchase, charging hardware, depot upgrades, energy costs, maintenance, and crew training. Bring in your electric utility early to assess feeder upgrades and any incentives.

Range in hills and winter can cut range by a meaningful amount; heating (and passenger comfort) uses energy. Build in a worst-case buffer, plan for overnight charging plus potential midday top-ups if the route allows it. Test with cold-weather assumptions and consider preconditioning to minimize cold-start losses.

Infrastructure needs are substantial: dedicated charging bays, power distribution upgrades, possible substation work, and energy-management software. Layout matters for access, safety, and maintenance. Start with 2–4 chargers and room to scale, and choose vendors who can integrate with your fleet telematics.
