Invest in mentor training: signs of distress, crisis plan, escalation protocol; limit mentor-led intensive therapy; provide supervision for mentors; screen volunteers; reimbursement for transportation or stipends to reduce turnover.
6-month phased plan: (1) needs assessment; (2) MOA with local mental health agencies and refugee resourced; (3) recruit volunteers and staff; (4) start with a small cohort and wraparound teams; (5) measure outcomes (housing stability, school attendance, service uptake, trauma symptoms) and adjust; pursue grants and donations.
