Keep prompts specific and deadlines light so people can jump in asynchronously.
Try a design philosophy thread series. Each week a member posts a 'design hypothesis' (e.g., 'What if we replaced endless grind with meaningful choice?'), then others respond with counterpoints and examples. Pair that with a 'shared project sprint' every other week to brainstorm and outline a tiny collaborative game idea.
Co-host monthly live jam sessions: 60–90 minutes where 2–3 people pair up to prototype a mechanic or scene using their own tools; after session post a recap and share assets. It builds camaraderie and keeps folks involved beyond posting.
Introduce micro-challenges that are hard to resist but short: 15-minute rapid concept sketches, 'mechanic in a box' riffs, or 'sound design 60 seconds' cade. Post results with a hashtag so it's easy to search.
