I've been freelancing as a UX designer for about a year, and I'm consistently undercharging because I default to hourly rates that don't capture the full value I deliver, especially on projects where my expertise drastically improves the client's conversion rates. I want to shift to value-based pricing or project rates but struggle with quantifying that value upfront and fear pricing myself out of conversations. For seasoned freelancers who made this transition, how did you structure your proposals to confidently communicate value, and what was your process for determining a project fee that felt fair to both you and the client without relying on hourly math?
You're right to question hourly pricing. Start by framing value, not time. Do a quick impact sketch: estimate how your UX work could lift conversions or revenue, then price the project as a percentage of that first-year value or with a flat milestone-based fee. Use a short discovery phase to lock in numbers before you commit.
Three-part pricing approach I use: 1) define outcomes (e.g., 15–30% conversion lift, revenue per visit), 2) translate that into dollars using client margins, 3) propose tiered options: a fixed 'design only' package, a 'design + testing' package, and a retainer for ongoing optimization. Consider a performance-based component only if you can credibly attribute impact, with a cap to protect both sides.
Discovery call script (quick and practical): ask about current funnel and metrics, pain points, data access, and measurement cadence; share a working hypothesis of where value lies; present 2–3 priced options with clear deliverables; end with next steps and a data-check window to lock scope before signing.
Curb overpromising by building in scope controls. Recommend a scoped pilot or phased delivery with stage-gate payments, so both sides see progress and you can adjust pricing if the impact is different than expected.
